Coach Your CEO to Measure Completion
The CEO guide

Core point. More AI-generated options raise strategic optionality and decision complexity at once. Those aren’t the same currency. A CEO who reads six migration plans as six times the value is measuring generation, not completion.
Discussion questions for your next one-on-one.
- What is our Portfolio Completion Rate this quarter, and does it move the way our generation volume predicts?
- Which decision has been almost final for more than one planning cycle, and who owns closing it?
- If our AI tooling doubled tomorrow, which stage of the loop would fail first?
Try this with AI.
“Here are the questions I plan to ask my CTO in our next one-on-one. Play the CTO, answer each one the way a competent but slightly defensive executive would, then tell me which question I should have asked instead.”
- Signal of success. The CEO asks about completion, not only adoption, in quarterly reviews.
- Signal of failure. Board updates count tools purchased and pilots launched instead of outcomes shipped and adopted.
- Common misconception. More strategic alternatives is a strength. It isn’t; optionality you never convert becomes a cost the moment it eats Governance Latency.
- Recommended intervention. Swap every AI-adoption metric in the board deck for Portfolio Completion Rate for two quarters, then watch which conversation changes.
- Warning sign. The CEO can name what the organization tries with AI but not what shipped.
